LEADERSHIP DEVELOPMENT IS A STRATEGY, NOT A REACTION.

Think about the middle manager in your organisation. They sit in the middle.
Senior leadership expects results from them, and their teams expect direction from them.


HR expects them to drive people initiatives, and customers expect them to solve problems.


And somewhere between all these expectations, they are expected to lead.
But here is the uncomfortable part:
We often promote people into middle management because they were excellent at their previous job.
Then we expect them to suddenly know how to:
• Lead people.
• Handle conflict.
• Give difficult feedback.
• Delegate.
• Build accountability.
• Manage performance.
• Influence stakeholders.
• Translate strategy into execution.


Without necessarily giving them the development to do it well, and then, when engagement drops or performance issues surface, we sometimes conclude:
“This manager isn't strong enough.”
Maybe, but there is another possibility.
Perhaps we didn't build the manager we expected to have.


Middle managers are often the layer that converts strategy into execution.
They are close enough to the frontline to understand what is actually happening and close enough to leadership to influence how strategy gets translated into action. That makes them far more than an organisational layer.
They are a leadership multiplier.


When they are capable, confident and well-equipped, they can strengthen communication, accountability, collaboration and execution across the organisation. When they are overwhelmed, underprepared or caught between competing expectations, the impact can travel in the opposite direction.


This is why middle-management development shouldn't be treated as just another training calendar item. It deserves a more strategic conversation.
• Who are our middle managers today?
• What leadership capabilities do they have?
• What capabilities are missing?
• Which of them could take on larger responsibilities?
• And what are we doing today to prepare them for that next level?


Because the future leadership of an organisation isn't built only in the corner office.
It is being built in the layers between strategy and execution every single day.
Perhaps the real question isn't, “Are our middle managers performing?”
It is, “Are we developing them to lead what comes next?”

THE PROMOTION TRAP

He was the person everyone went to when something went wrong.

If the numbers didn't add up, he knew what to check. If a client had a technical issue, he knew how to fix it. If a deadline was slipping, he stayed late and got the job done.

So when the promotion came, nobody was surprised.

“He deserves it.”

Three months later, the conversations had changed.

· His team isn't responding the way we expected.

· He is still doing everything himself.

· He knows the work inside out, but he is struggling to manage people.



And someone quietly asked:

“How did such a strong performer suddenly become a problem?”

The answer is uncomfortable.

He hadn't become worse.

The job had changed.

As an individual contributor, his value came largely from what he could personally deliver.

As a manager, his value would come from what his team could deliver through his leadership.

That requires a very different set of capabilities.

· Delegation.

· Coaching.

· Difficult conversations.

· Conflict management.

· Prioritisation.

· Emotional intelligence.

· Giving feedback.

· Building accountability.

· Influencing without relying on authority.

And perhaps most importantly:

Letting go of being the person with all the answers.

This is where organisations sometimes get the promotion decision right but the transition wrong.

We identify someone as a high performer and promote them because they have demonstrated excellence in their current role.

But performance in one role is not automatically readiness for the next role.

A brilliant engineer may need support to become a people leader.

A high-performing salesperson may need to develop coaching and team-management capabilities before leading a sales team.

A strong functional expert may need to build strategic thinking, influence and executive presence before stepping into senior leadership.

The question, therefore, isn't only:

“Who deserves the promotion?”

It is also:

“Who is ready for the responsibilities that come with it, and who needs development before stepping into them?”

That distinction can change the way organisations approach Leadership Development, Talent Management and Internal Mobility.

Sometimes the best promotion decision is not simply about recognising yesterday's performance. It is about preparing someone for tomorrow's expectations.

And that preparation should begin before the promotion letter is issued, not after the person starts struggling. A promotion should be a celebration of potential.

It shouldn't be a test of whether the person can figure out the new role alone.

“We sent him for training. Nothing changed.”

I have heard versions of this sentence more often than organisations would like to admit.



An employee attends a leadership programme.

· The attendance is marked.

· The feedback form is completed.

· The participation certificate is issued.



And a few weeks later, the business head says:

“But I don’t see any difference.”

That is where the real question begins. Was the training ineffective?

Or did we confuse training completion with capability development?



In many organisations, Learning & Development can become too focused on the programme itself:

How many employees attended?

How many hours were completed?

How many programmes were conducted?

What was the feedback score?



These numbers are useful.

But they don't answer the most important question:

What changed after the training?

· Did the manager start having better conversations with the team?

· Did the leader become more confident in making difficult decisions?

· Did communication improve?

· Did accountability increase?

· Did the employee actually apply the new skill when the real workplace situation came up?



Because a classroom can create awareness.

But awareness alone doesn't create behavioural change. Application does.

That is why effective Training & Development cannot end when the workshop ends.



It needs reinforcement. It needs managers who create opportunities to apply the learning.



It needs feedback, reflection, practice and accountability.

And sometimes, it needs individual coaching to help a person translate a concept they understood in a classroom into a behaviour they can consistently demonstrate at work.



The real ROI of training is not the certificate.

It is the change in capability, behaviour and business performance that follows.



So perhaps the next time we say,

“We sent him for training. Nothing changed.”

We should also ask:

“What did we do after the training to help change happen?”



Because Training is an event. Learning is a process. Capability is the outcome.

THE BEST TIME TO DEVELOP A SUCCESSOR IS BEFORE YOU NEED ONE.
Succession planning isn't about filling tomorrow's vacancy. It's about building tomorrow's leadership today.


As Peter Drucker said, “The question of tomorrow’s management is, above all, a concern of our society.”
He warned of the danger of major organisations declining or collapsing because they had not made adequate provisions for management succession.
That message remains highly relevant today. Succession planning is not simply about identifying who might replace the CEO, CXO or business head.
The real question is: How deep is your leadership pipeline?
In many organisations, succession below the top positions can become informal and haphazard shaped by tenure, visibility, timing or simply being in the right place at the right time. That is a risky way to build the future.
Leadership capability is needed across the organisation. When a critical leader exits, a new opportunity emerges, or a crisis demands immediate action, organisations cannot afford to start asking:
“Who is ready?”
The answer should already be known.
This is why succession planning needs to move from a replacement mindset to a capability-building mindset.
Future leaders need to be developed long before they occupy the role.
They need opportunities to build:
→ Strategic thinking
→ Decision-making and problem-solving
→ People leadership and stakeholder management
→ Emotional intelligence
→ Business acumen
→ Communication and influence
→ Resilience and adaptability
These capabilities don't suddenly appear with a promotion letter.
They are built through experience, mentoring, training, feedback, reflection and coaching.
And this development should not be reserved for the C-suite.
It can be equally valuable for:
· Emerging leaders.
· High-potential talent.
· Critical-role successors.
· Managers preparing for larger responsibilities.
Because the objective isn't simply to find someone who can take over. It is to develop someone who can step up and lead effectively.
Imagine the difference between, “We need someone to fill this role.”
And “We have been developing people for this role for the last three years.”
That is the difference between succession planning as a document and succession planning as an organisational capability.
A strong leadership pipeline creates smoother transitions, protects institutional knowledge, strengthens internal mobility and makes the organisation more resilient and ready for growth. So perhaps the most important question for HR and top management isn't:
“Who will replace our key leaders?”
It is, “Who are we developing today to lead our business tomorrow?”

Growing Up Doesn't Automatically Bring Clarity.
Direction develops when self-awareness does.
"They're still young."
"They'll figure it out."
"We were confused at their age too."
Fair enough. But here's the thing...
Growing up gives a child more experiences. It doesn't automatically give them more self-awareness. A teenager can know:
"I like Biology."
"I hate Maths."
"I want to earn well."
"I want a creative career."

And still have no real idea what career could fit them. Because knowing what you like is only the beginning. Career clarity comes from understanding:
Who am I?
What am I naturally good at?
What kind of work suits me?
What possibilities actually fit me?

And that's where a meaningful career conversation can make a difference.
Not by telling a child: "This is the career you should choose."
But by helping them understand themselves well enough to make that decision with confidence.
So, instead of waiting for your child to "figure it out". give them opportunities to discover it. Because maturity grows with age. But direction grows with self-awareness.
Ask yourself: Does your child know what they want—or are you simply hoping they'll figure it out?

Your Child Doesn't Need More Advice. They May Need More Clarity.
"Beta, you can do anything."
It's a lovely thing for a parent to say. But here's the uncomfortable part:
Can a 14-year-old actually decide what to do with "anything"?
A Class 9 student can be bright, curious and capable and still have absolutely no idea what career direction suits them. And that's normal. The problem begins when we expect them to figure it out through:
"Ask your relatives."
"Follow what your friend is taking."
"You're good at maths, so take science."
"Let's decide after Class 12."
By then, the student may have spent years moving toward a path without ever asking whether it fits.

In career guidance, I would rather begin with questions.
• What genuinely interests you?
• What comes naturally to you?
• What kind of problems do you enjoy solving?
• What are your strengths beyond marks?
• What kind of environment brings out your best?
• What careers have you never even heard about?
• And perhaps the most important one: What kind of future can you actually imagine yourself enjoying?

This isn't about deciding a child's entire career in Class 9. It's about starting early enough to explore without pressure.
With time, a student can develop:
→ better self-awareness
→ greater career clarity
→ a more informed education roadmap
→ confidence in academic choices
→ a stronger sense of purpose
And when a student understands why they are working toward something, studying can feel very different.

Parents often tell me:
"My child is capable. We just don't know which direction to take."
That's not necessarily a problem with the child. Sometimes, it's simply a clarity problem. And clarity is something that can be worked on.
If your child is in Class 9 or 10 and you're asking yourself, "How do we know which direction is right for them?" message me "CLARITY".
Let's start with understanding the child, not choosing the career.
Because direction is more valuable than pressure.
