Mock PM Interview: Designing a Grocery Store App

Ever wondered what a real product management interview looks like?

In our latest session, I had the pleasure of doing a mock interview with Crystal Song, a PM at YouTube (formerly at Intuit), who successfully transitioned from consulting into product management. She walked us through how to tackle a common interview challenge:

"Design an app for a grocery store."

Most PM interview questions like this are open-ended and tricky. There’s no one-size-fits-all framework, which can make it hard to know where to start.

Here’s what we covered in the session:

1️⃣ 𝐂𝐮𝐬𝐭𝐨𝐦𝐞𝐫 𝐬𝐞𝐠𝐦𝐞𝐧𝐭𝐚𝐭𝐢𝐨𝐧 𝐟𝐢𝐫𝐬𝐭 – identify key users (hippie shoppers vs. luxury shoppers) before jumping into features.

2️⃣ 𝐌𝐚𝐩 𝐨𝐮𝐭 𝐜𝐮𝐬𝐭𝐨𝐦𝐞𝐫 𝐩𝐚𝐢𝐧 𝐩𝐨𝐢𝐧𝐭𝐬 – before, during, and after their store visit.

3️⃣ 𝐏𝐫𝐢𝐨𝐫𝐢𝐭𝐢𝐳𝐞 𝐌𝐕𝐏 𝐟𝐞𝐚𝐭𝐮𝐫𝐞𝐬 – focus on high-value, low-effort solutions first. For this case:
- Personalized marketing catalog
- Smart product recommendations
- Fast & efficient checkout

Crystal demonstrated how to structure her thought process, balance user value vs. effort, and present a clear, actionable solution—all crucial for standing out in PM interviews.

What to Expect in Salary When You Become a Director of Product 💸

Let’s break down what a Director of Product Management can earn at major tech companies across the U.S.

🌉 𝐖𝐞𝐬𝐭 𝐂𝐨𝐚𝐬𝐭 𝐄𝐱𝐚𝐦𝐩𝐥𝐞: 𝐆𝐨𝐨𝐠𝐥𝐞 (𝐒𝐚𝐧 𝐅𝐫𝐚𝐧𝐜𝐢𝐬𝐜𝐨)

- 𝐵𝑎𝑠𝑒 𝑆𝑎𝑙𝑎𝑟𝑦: ~$250K/year (according to PESA)
- 𝑆𝑡𝑜𝑐𝑘 𝑂𝑝𝑡𝑖𝑜𝑛𝑠: Significant portion of total compensation, tied to team and company performance. High-performing teams can result in much higher payouts.
- 𝑇𝑜𝑡𝑎𝑙 𝐶𝑜𝑚𝑝𝑒𝑛𝑠𝑎𝑡𝑖𝑜𝑛: ~$400K/year (base + ~$150K stock options)

At senior levels, your 𝐭𝐨𝐭𝐚𝐥 𝐩𝐚𝐲 𝐢𝐬 𝐡𝐞𝐚𝐯𝐢𝐥𝐲 𝐢𝐧𝐟𝐥𝐮𝐞𝐧𝐜𝐞𝐝 𝐛𝐲 𝐬𝐭𝐨𝐜𝐤 𝐩𝐞𝐫𝐟𝐨𝐫𝐦𝐚𝐧𝐜𝐞, not just the base salary.

🗽𝐄𝐚𝐬𝐭 𝐂𝐨𝐚𝐬𝐭 𝐄𝐱𝐚𝐦𝐩𝐥𝐞: 𝐇𝐮𝐛𝐒𝐩𝐨𝐭 (𝐁𝐨𝐬𝐭𝐨𝐧)

- 𝐵𝑎𝑠𝑒 𝑆𝑎𝑙𝑎𝑟𝑦: ~$200K on average (can vary depending on stock allocation)
- 𝐵𝑜𝑛𝑢𝑠 & 𝑆𝑡𝑜𝑐𝑘 𝑂𝑝𝑡𝑖𝑜𝑛𝑠: Director-level bonuses can reach ~40% of base, and stock options grow significantly if the company performs well. For comparison, PMs or Senior PMs typically get ~20% bonus and smaller stock grants.
- 𝑇𝑜𝑡𝑎𝑙 𝐶𝑜𝑚𝑝𝑒𝑛𝑠𝑎𝑡𝑖𝑜𝑛: ~$250K–$300K/year

Most of a Director of Product’s earnings are 𝐭𝐢𝐞𝐝 𝐭𝐨 𝐜𝐨𝐦𝐩𝐚𝐧𝐲 𝐩𝐞𝐫𝐟𝐨𝐫𝐦𝐚𝐧𝐜𝐞, making bonus and stock options a major part of total compensation.

Overall, whether you’re on the West Coast or East Coast, moving into a Director of Product role means:
- Base salary is strong, but equity and bonuses drive most of your income
- Performance of your team and company significantly impacts total pay
- Compensation packages vary by location and company strategy

Did you know a manager-level salary can be anywhere from $80K to $500K? 😲

Here’s why the range is so wide:

1️⃣ Location matters

West Coast companies typically pay 30% more than East Coast ones, partly because the cost of living is higher.

2️⃣ Company type matters

Big tech (FAANG: Facebook, Apple, Amazon, Netflix, Google) often offer stock options, which can grow quickly and significantly boost your total compensation.

3️⃣ Experience & level matter

Entry-level managers earn very differently from directors or senior managers. Startups vs. established companies also make a big difference.

In short: your salary depends on location, company, level, and equity. If you’re thinking about your next role, make sure to consider all these factors — not just the base pay!
